Did this with my Pod bouldering mat which had given me ages of good service. The outer is bombproof but the foam eventually went soft. Got new foam for cheap from Alpkit, slightly too big but easy to trim down with a breadknife. Only worth it if the outer is in good nick IMHO. There are multiple layers, take note of which way round they go.
If you can get two different densities ov foam you might even make it better than it was. You want to land on a thin dense bit of foam with a thick softer bit underneath.
